Shaun Clowes is the chief product officer at Confluent and former CPO at Salesforce’s MuleSoft and at Metromile. He was also the first head of growth at Atlassian, where he led product for Jira Agile and built the first-ever B2B growth team. In our conversation, we discuss:

  1. The best product managers are constantly aligning their work with what’s happening in the real world, not just inside their company. Spend 80% of your time focusing on the external factors—customers, competitors, and market conditions—rather than internal processes. The next time you’re working on a project, ask yourself: What are the external forces shaping this? How does the market view this problem?

  2. When deciding how much to rely on data, treat it as a compass rather than GPS:

    1. Data shouldn’t give you the answer but help to disprove hypotheses

    2. Your intuition comes from processing lots of data subconsciously

    3. Being “data-driven” can lead to analysis paralysis

    4. The right approach is having the right data at the right time and place

    5. Follow Colin Powell’s rule: Don’t decide with less than 30% of available data, but don’t wait for more than 70%

  3. Actively seek out feedback that challenges your assumptions. The best product managers go out of their way to prove themselves wrong, because finding the flaws in your thinking will lead to better decisions.

  4. Building successful B2B growth teams requires navigating several phases:

    1. The “gold rush” phase of proving initial value

    2. Systematizing and scaling successful approaches

    3. Integration with other organizational functions

    4. Finding the right balance between PLG and traditional sales

    5. Creating feedback loops between PLG and sales motions
